Kanban Boards for Manufacturing: A Practical Guide for Small Factories

Setting Up a Digital Kanban for Your Factory
The setup process is straightforward.
First, list your workstations in the order that work typically flows through them. In a furniture workshop, that might be: Design, CNC Cutting, Edge Banding, Assembly, Finishing, Packaging. In a metalwork shop: Laser Cutting, Bending, Welding, Surface Treatment, Assembly, QC.
Next, define your typical job types. If you make the same five product categories repeatedly, create templates so that each new job automatically gets the right sequence of operations.
Then, decide how workers will interact with the board. The three most common options are:
- A large screen on the wall that managers update (minimal floor involvement)
- Tablets or kiosks at each workstation where workers log their own progress
- A mobile app on workers' personal phones
Each has tradeoffs between accuracy, adoption, and cost.
Finally, create your first batch of jobs and start using the system alongside your current method for a week. This overlap period builds confidence and catches any setup issues before you go all-in.
Common Pitfalls to Avoid
The number one mistake is overcomplicating the board. Start with your main workstations and basic job information. You can add custom fields, categories, and department groupings later.
The second mistake is not getting floor workers involved. If the only people updating the board are managers, the data will always lag reality. The best systems make it trivially easy for a worker to mark an operation as complete: scan a barcode, tap a button on a kiosk, or swipe on a phone.
The third mistake is treating the board as a static display instead of an active management tool. A kanban board should be the centrepiece of your daily production meeting. What's stuck? What's at capacity? What ships today? The board should answer all of these instantly.
Measuring the Impact
Once your kanban board has been running for a month, you'll have data you've never had before:
- Average time per workstation — to find bottlenecks
- Jobs that exceeded estimated time — to improve future estimates
- Throughput per week — to understand your true capacity
- Time from creation to completion — to understand your actual lead time
